The index route was a dead end that told users to go click something else; the first screen should be a prompt so launching the app and typing is the entire flow.
Unlike folder-scoped tools, this app spans many projects, so the headline carries an in-place project switcher instead of assuming a single context.
Connection and git-status churn was shifting the centered layout around, which undermined the landing experience, so the hero group is isolated from anything that mounts below it.

Overview
The chat index route no longer shows an empty “pick a thread” state: after environment shells bootstrap, it auto-opens a draft for the most recently active project (scoped across environments, ignoring archived-only activity), with add-project and retry fallbacks.

Empty local drafts get a centered draft hero: DraftHeroHeadline with an in-place project switcher, composer kept expanded on mobile, and the empty timeline placeholder hidden. Sending docks the composer to the bottom with layout/CSS view transitions on mobile (draftHeroTransition + index.css); draft promotion to the server thread waits for those animations to finish.

Draft promotion is treated as data-driven in ChatView (server thread state on the draft route), with timestamped local errors that migrate from draft id to thread key on promotion. The composer blocks send when the draft has no resolved project, with clearer toasts when the project is missing.

Sidebar sorting gains sortScopedProjectsForSidebar for cross-environment project keys; useHandleNewThread supports replace navigation for in-place project switches.

The index route now creates a draft thread for the most recently active project on load, showing a centered 'draft hero' with a project selector headline and composer; if no projects exist, an onboarding CTA is shown instead.
A new useDraftHeroLayoutTransition hook in ChatView.tsx animates the composer from the centered hero position to the docked bottom position using the Web Animations API when the user sends a message.
On mobile, runMobileComposerTransition in draftHeroTransition.ts wraps the dock transition in a scoped CSS view transition; CSS keyframes in index.css handle the crossfade and movement.
Navigation from draft to server thread is deferred until draft hero animations complete via waitForDraftHeroTransition.
Sending without a selected project now shows a warning toast and blocks submission; the composer shows a 'Choose a project' prompt in this state.
